What is the Attract, Convert, Scale, Retain framework for generating more leads?
Short answer: It's a four-stage way to grow leads in the right order. Attract the right clients with clear, distinctive positioning. Convert by proving you can turn cold leads into buyers. Scale with ads and systems only once conversion works. Retain by keeping clients and building trust over time. Most businesses jump straight to scaling, and that's where money gets wasted.
A lot of companies think more leads comes down to posting more or increasing ad spend. Sometimes that works. But when everything looks the same, people scroll past. This is the framework at the heart of my book, Octogrow, and here's the essence of it.
What are the four stages?
Stage | The question it answers | Where to focus |
|---|---|---|
Attract | Are the right people drawn to you? | Positioning, profile, organic content |
Convert | Can you turn cold leads into buyers? | Sales process, follow-up, trust |
Scale | Can you grow without breaking things? | Ads, retargeting, CRM and automation |
Retain | Do clients stay and grow with you? | Delivery, reviews, long-term relationships |
Why does Attract come first?
Because when results aren't there, it's usually Attract that's missing. A lot of companies play it safe. I call it being vanilla: broad positioning, safe language, trying to appeal to everyone. It gets attention, just not from the people they actually want.
The difference shows up when you get clearer and more specific, and a bit harder to ignore. Think of a neon jellyfish in a sea of sardines. Once that's in place, conversations start quicker, outreach feels more natural and calls don't feel forced.
If you're just getting started and not paying for anything yet, this is where I'd spend all your time.
Why should you prove conversion before spending on ads?
A lot of people come to us wanting to switch on ads and spend a lot of money, but they haven't tested whether they can convert the leads yet. If you can't turn cold leads into conversations and conversations into clients, more traffic just means more waste.
Convert is about warming up the cold leads you generate on LinkedIn so they're ready to buy. In the book I call our approach the Triad Sales System: how you prepare for calls, how you run them and how you follow up. Get that working at a small scale first.
What does Scale need to work?
Two things: systems and paid reach.
Systems come first. Without a CRM and some basic automation, scaling overwhelms your team and leads fall through the cracks. Then you scale through growth campaigns and retargeting. The aim is a client-generating machine, where you know roughly what comes out for every pound you put in, and you only turn up spend when the numbers justify it.
If you're unsure where budget tends to leak at this stage, the LinkedIn Ads budget leak most businesses miss is a good place to look.
Why is Retain part of a lead generation framework?
Because the cheapest client is the one you already have. Retain is about keeping clients over time, using your data to improve and building credibility so referrals and repeat work follow. It also feeds back into Attract, because happy clients make your positioning more believable.
What's the takeaway?
Don't start at Scale. Get clear enough to attract the right people, prove you can convert them, put the systems in place, then scale and keep the clients you win. Done in that order, more of the right people see you, respond to you and become leads over time.

FAQs
What is the Octogrow framework? It's the lead generation framework from my book Octogrow, built on four stages: Attract, Convert, Scale and Retain.
What does "vanilla" positioning mean? Broad, safe messaging that tries to appeal to everyone. It blends in, so the right clients don't notice you.
Should I run LinkedIn Ads before my sales process works? No. Test that you can convert leads at a small scale first, otherwise ads simply generate more leads you can't close.
Where should a new business start? With Attract. Sharpen your positioning and use organic content and conversations before paying for reach.
